The Reinsurance Transition Is Doing The Growth

Ignore the 79%. In-force premium, the measure of how much insurance Lemonade actually has on the books, grew 32.4% to $1.43 billion. Revenue grew 79% because ceded premiums fell roughly 49% as the company retained a larger share of its own risk. The company says as much in its letter.

Once the cession rate stabilises, revenue growth converges on premium growth. Anyone extrapolating the reported rate is projecting a transition that has already largely happened.

The underwriting improvement is real, and it is the actual story. The gross loss ratio fell to 60% from 67%, extending a decline from 88% in late 2023. The loss adjustment expense ratio hit 5% against an industry norm near 9%, which is where the AI claims-handling claim shows up as an actual number rather than a slogan.

That improvement is what makes retaining more risk rational. It is also what makes the position fragile: Lemonade has increased its exposure to a loss ratio that has only ever been tested in benign conditions.

Profitability is close but not here. Adjusted EBITDA loss narrowed to $18.7 million from $40.9 million, with the first positive quarter guided for Q4 2026 and full-year positive in 2027. Net loss was $43.4 million, roughly flat year over year in dollars while revenue nearly doubled, which tells you operating leverage is arriving through the gross line rather than the bottom line so far.

Adjusted free cash flow has been positive for five consecutive quarters, which for a growing carrier reflects premium collected ahead of claims paid rather than earnings.

Why 28% growth. Management guides to 33% in-force premium growth for the full year, with 11 consecutive quarters of acceleration behind it. Twenty eight percent over five years assumes that decelerates gradually as the base compounds past $1.4 billion, and it deliberately ignores the reinsurance-driven revenue rate. Customer growth of 23% plus 8% premium per customer roughly reconciles to the IFP figure.

Why a 10% margin. This is a forecast, not an adjustment. Lemonade loses money today. Ten percent net margin by 2031 assumes the loss ratio holds near 60%, the LAE advantage persists, and growth spend falls below premium growth as management has said it expects from 2027. Mature personal-lines carriers earn high single digit net margins; 10% credits the cost structure without assuming it is transformative.

Why 25x. A premium to established carriers, which trade in the low teens, on the basis that Lemonade would still be growing well above the industry in 2031. It is a forecast of sentiment five years out for a company that has never posted a profit, which is the weakest input here.

Why 12%. No profitability, elevated catastrophe exposure that has just been deliberately increased, and a share price that has halved from its 52-week high. A lower rate would understate what can go wrong.

What today's price requires

I will complete this exactly once the constant is solved. On rough arithmetic, justifying $52.36 needs roughly 28% growth with a 10% net margin and a multiple in the mid twenties, meaning the current price is close to the base case rather than demanding a stretch. The uncomfortable part is that all three inputs are forecasts with no observed anchor.

What kills this thesis

Gross loss ratio rising above 70% in any quarter, particularly a catastrophe quarter now that retention is higher. In-force premium growth falling below 25%. Adjusted EBITDA failing to turn positive in Q4 2026 as guided. Annual dollar retention falling below 82% from 85%. Growth spend continuing to rise faster than in-force premium into 2027. Any further reduction in the cession rate, which would flatter revenue again and disguise a slowing book.

That last one is worth watching specifically, because it is the mechanism that produced this quarter's headline.
